Once you answer that, the choice is obvious. This post will help you answer it.

The short answer

The right hire depends on what you are buying.

  • Buy execution? Hire a freelancer. They are fast, focused, and cheap. Best for one-off design work, not strategy.
  • Buy strategy and a system? Hire an agency. They bring multiple disciplines and a long view. Best for brand building and complex launches.
  • Buy capacity? Build in-house. They are the fastest at scale. Best when you have enough work to keep them busy every day.

Most founders confuse these three. They hire a freelancer when they need strategy. They hire an agency when they need capacity. They build in-house when they need depth. Each mistake costs about 12 months and a lot of money.

What you are actually buying

Freelancer = execution

Best hire: A freelancer. Or do it yourself.

You do not need a branding agency. You need to find product-market fit. Brand investment at this stage is almost always premature.

Spend ₹15,000 to ₹1,50,000 on a freelancer for a working logo, basic packaging, and a clean website. Use Canva and AI tools for everything else. Move fast. Get to revenue.

We turn away founders at this stage every month. It is not snobbery. It is honesty. You will rebrand within 18 months once you find your real customer. Save the budget for that rebrand.

Red flag: Any agency selling you a ₹5 lakh package at this stage is selling you the wrong thing.

Stage 2: ₹50 lakh to ₹3 crore ARR (early traction)

Best hire: A boutique freelancer or specialist studio.

You have a real product. You have early customers. You know what is working. Now is the right time to invest in brand foundations.

A boutique freelancer (₹2-5 lakh project) can give you a stronger identity. A specialist studio (₹3-8 lakh project, or ₹40,000-1 lakh per month retainer) gives you a strategy and system that holds for the next 2-3 years.

This is the most common stage at which founders make the wrong call. They either underspend (hire a Fiverr-level designer) or overspend (hire a premium agency before they need one). The middle is right.

Red flag: An in-house hire at this stage. You will pay ₹15-25 lakh per year for one person who cannot cover all the work you need.

Stage 3: ₹3 to ₹15 crore ARR (scaling)

Best hire: A specialist studio plus your first in-house designer.

Stage 4: ₹15 to ₹50 crore ARR (category contender)

Best hire: A small in-house team plus a senior agency or studio.

By now, you have enough work for a 2-3 person in-house team. A creative lead, a designer, and maybe a copywriter or motion designer.

But your brand is now a strategic asset. It is on TV. It is on OOH. It is in retail. Investors care. Customers expect a level of polish that one in-house team cannot deliver alone.

Keep your in-house team for daily speed. Add a senior agency relationship for major brand work (₹1.5-4 lakh per month retainer, or ₹8-20 lakh for major projects).

Red flag: Trying to do everything in-house at this stage. It feels cheaper. It is not. You burn senior in-house time on work that should be outsourced.

Stage 5: ₹50 crore+ ARR (category leader)

Best hire: A full in-house creative team plus a premium agency partnership.

You now have the volume to justify a full creative team. Creative director, designers, copywriters, motion designers, sometimes a brand manager.

You also have the strategic weight to engage a top-tier agency for major work. New category entries. International launches. Big rebrands.

This is the in-house plus agency model that every mature D2C brand eventually adopts. Mamaearth uses it. Sugar uses it. Boat uses it. Not because it is fashionable. Because it works.

Most cost comparisons hide the real numbers. Here is what each option actually costs in India in 2026.

Freelancer

When should I hire my first in-house designer? Around ₹3-5 crore ARR, when you have at least 20 hours of design work per week that is repeatable. Hiring earlier usually means paying a fixed salary for variable work.

Can a freelancer do brand strategy? Some can, but most cannot. Strategy is a different skill from design. Strategy freelancers exist but are rarer and expensive. Most "freelance strategists" are good at brand workshops but not at execution. You will likely need a separate execution partner.

Is a retained agency cheaper than a project-based agency? Usually yes, on a per-deliverable basis. Retainers also build relationship depth, which means faster work over time. Projects are better for one-off needs without ongoing scope.
